THE CHALLENGE

The Challenge

Acquisition was expensive, and too many trials never converted. Customers who did pay were canceling faster than they should have.

THE APPROACH

The Approach

Treat the funnel as one system, from first click to renewal. Fix acquisition costs, smooth the path from trial to paid, and give canceling customers a reason to stay.

EXECUTION

What I Did

01

Search Acquisition

Rebuilt Google Search campaigns around high-intent plate recognition and vehicle history searches.

02

Cost Control

Cut wasted spend by optimizing keywords, bids, and conversion tracking.

03

Funnel Analysis

Mapped sign-up → trial → paid to find where customers dropped off.

04

Retention Flow

Built a cancellation experience offering benefits, support, and save offers.

05

Win-Back Email

Launched automated sequences to re-engage former subscribers.

06

Reporting

Ran recurring reporting on growth, churn, revenue, and ad performance.

RESULTS & PERFORMANCE

Business Outcomes

Acquisition efficiency improved while the subscription funnel converted more trials and retained more customers.

25%Cancellations Saved
77%Lower CPA

77% lower CPA: $292 → $66 (April 2024).
5.75× Google Ads sign-ups: 12 → 69 month over month (April 2024).
25% of cancellation attempts saved (June 2024).
57% trial-to-paid conversion (June 2024).
4.52% churn, lowest in 10 months (June 2024).
$497K quarterly eCommerce revenue (Q2 2024).

KEY TAKEAWAYS

Acquisition only pays if the rest of the funnel holds.

The cancel button is the last marketing touchpoint. Design it like one.

Watch CPA, conversion, and churn together, not separately.
